Bottleneck thinking is the distilled, accessible version of eliyahu-goldratt's Theory of Constraints — Ching's core intellectual brand and the foundation of everything he has written and consulted on. The central claim: every system has exactly one constraint (bottleneck) that limits its throughput; improving anything other than that bottleneck produces no increase in system output.
The Core Insight
Goldratt's TOC rests on a simple but counter-intuitive principle: a chain is only as strong as its weakest link. In a production system — whether a factory or a software delivery pipeline — there is always one step that limits the throughput of the whole. Every other step has more capacity than the bottleneck. Improving non-bottleneck steps is, in a strict sense, waste: it doesn't change what the system can deliver.
This is counter-intuitive because we tend to improve things we can improve — the steps where we have leverage, expertise, or tools. These improvements feel productive but don't move the output number. Bottleneck thinking redirects attention to the one place where improvement actually matters.

Goldratt used the term "constraint." Ching prefers "bottleneck" for general audiences because it connects to immediate experience: traffic jams, supermarket checkout queues, a narrow passage that slows a crowd. Everyone has encountered a bottleneck; not everyone knows what a "system constraint" is.
This is not mere wordsmithing. Ching's thesis is that the vocabulary of a framework determines its adoption. "Bottleneck" triggers intuitive understanding and invites curiosity; "constraint" triggers defensiveness or abstraction. The word choice is itself part of the business-novel-as-pedagogy strategy.
You Can't Eliminate Bottlenecks — You Can Only Move Them
One of Ching's key simplifications and teachable moments: in any system with more than one step, there will always be a slowest step. You cannot eliminate bottlenecks from a system; you can only shift them to a different location. The goal is not a bottleneck-free system (impossible) but a deliberately managed bottleneck — one that has been identified, optimized, and placed where it does the least damage or is easiest to monitor.
This connects to the focccus-formula's final step ("Start again"): once you've successfully exploited and elevated the current bottleneck, the constraint will shift. If you don't restart the analysis, inertia causes you to keep optimizing the old bottleneck — which is no longer the constraint.
