Heart of Agile is a simplification framework proposed by alistair-cockburn around 2016, distilling the Agile movement — which he helped create at snowbird-meeting-2001 — to four words: Collaborate, Deliver, Reflect, Improve. The premise is stated directly in Cockburn's formulation: "Agile has become overly decorated. Let's get back to the heart." This is a co-founder's critique of what the movement he helped create had become.
The Four Words
Collaborate — the individuals-and-interactions value compressed. Work together, talk, coordinate. Cockburn's crystal methodology had always foregrounded communication as the primary success variable, and osmotic communication (proximity enabling information absorption) as the preferred mechanism. Heart of Agile preserves this as the starting point.
Deliver — produce working outcomes, repeatedly and frequently. This captures working-software and the agile-manifesto-twelve-principles' first principle (early and continuous delivery) in a single word. The emphasis on delivery over process documentation and ceremony is the through-line from crystal to Heart of Agile.
Reflect — look at what happened. The retrospective, the inspect-and-adapt loop, the practice of honest observation. Crystal's "reflective improvement" property was an early formalization of this. Heart of Agile makes it one of only four top-level concepts.
Improve — act on what the reflection surfaced. The adapt half of inspect-and-adapt. Without improvement, reflection is theater; without reflection, improvement is arbitrary.
The Critique in the Proposal
Cockburn is one of only a handful of manifesto signatories who have publicly argued that the movement they founded has been distorted. The "overly decorated" diagnosis is specific: in the years since 2001, the Agile ecosystem had added layers — roles, ceremonies, artifacts, certifications, enterprise frameworks — that claimed to implement the manifesto's principles while often substituting compliance theater for genuine collaboration and reflection.
Heart of Agile asks: if you stripped away every framework-specific element (the Daily Scrum, the Sprint, the Product Owner, the Release Train Engineer, the Agile Coach), what would be left? Cockburn's answer is: collaborate with people, deliver things, reflect on what happened, improve from what you learned. Everything else is instrumental — valuable if it serves these ends, dispensable if it doesn't.
Relationship to modern-agile
Heart of Agile and modern-agile (Kerievsky, c. 2016) are independent but contemporaneous simplification proposals. They share the diagnosis — the movement has accumulated too much overhead — and the prescription — return to essentials. They differ in which essentials they foreground: Cockburn emphasizes communication and reflection; Kerievsky emphasizes safety, experimentation, and continuous value delivery. The simultaneous emergence of both proposals from within the movement suggests a genuine inflection point in how practitioners assessed the state of Agile circa 2016.
Cockburn's Self-Assessment
There is something significant about the fact that Heart of Agile came from Cockburn specifically. He was one of the most intellectually rigorous signatories, with an empirical research background and the Crystal methodology as a concrete artifact. His willingness to say, in effect, that the movement had gone wrong and needed to return to its roots, from a position of direct participation in founding it, gives the proposal a different weight than critiques from outside.
